From a busy one-man shop to a real company. No guessing the next move.
Most owners we help start around $20-25k/month and want consistent leads, a small crew, or a path toward roughly $2-3M/year. The stages are the same either way. You always know where you are and what’s next.
Pre-flight: build it right
Fix where jobs should come from (GBP + website), finish the boring SEO foundations, turn on LSA and local lead providers, then aim for ~1-3 booked jobs a day and ~$40-50k months.
Lewis was a serious one-man / rag-tag shop at roughly $20-25k/month who wanted consistent leads and a real company (even if that meant stopping at a few employees). First moves: audit where leads actually came from, tighten the Google Business Profile and website, citations / chamber / BBB-style foundations, Local Services Ads, and platforms like Angi and Yelp for reviews and links, even when they’re inefficient lead sources, until his own Google system could carry the load.
Ready for Liftoff looked like: booked jobs climbing toward that daily rhythm and revenue pushing toward $40-50k/month, enough to think about vans and hiring.
Read the Honest Hank’s story →- Lead-source audit + GBP / site that can actually convert
- Citations, socials, chamber / BBB-style trust links most shops skip
- LSA early, not full Search spend yet
- Local lead providers as a bridge (reviews + backlinks), then graduate off them
Liftoff: own your traffic
Once ~$50k months are working: deepen SEO, brand if you haven’t, then add low-budget Google Search (~$50/day tests) so growth isn’t rented from Angi and Yelp forever.
Stronger SEO frameworks (area posts, GBP reach, selective backlinks). Branding by Liftoff at latest, Honest Hank’s did it early in Pre-flight, which is fine if cash allows (~$3k brand package). Then Search/PPC on a small daily budget once SEO foundations exist, so paid isn’t fighting a broken site.
Our fee around this stage: ~$1.5k/mo covering SEO and ad management together, plus LSA on a pay-per-booked-call model. Still in the ~10-15% of revenue ballpark once ad spend is included.
- Expand map reach and content without spam
- Brand system homeowners trust (logo, trucks, uniforms)
- Introduce Search ads carefully; keep LSA
- CRM + review habits so the machine doesn’t leak
Orbit: scale spend, hire, get your time back
Raise ad spend with safety rails, run hiring sprints, and build owner skills (training techs to make money) so the company isn’t you in every truck.
After burning ~$1k+ on Indeed with nothing to show, we ran Facebook hiring. Within ~10 days they had candidates interviewing. Full transparency: they ultimately hired via friends/referrals, but the sprint still produced a real pipeline fast. Owner job: define the role and take interviews. Our job: ads + filters. Their ongoing job: train new hires to produce, we support, we don’t pretend to run their shop.
Rewired and Dry Duck live in this world too: scaled crews, higher ad risk, and fees that reflect insurance against a working system failing when you’re at $200k months with trucks and payroll to feed.
See hiring & recruiting →- Hiring campaigns (~$500 setup / ~$500 month while live; ~$30-50/day ad spend for ~10 days)
- Scale Search carefully: ~$1.5k/mo + 20% of ad spend covers risk management as budgets rise
- Owner becomes the trainer/operator; we keep Google printing
Where we fit
We’re built for roughly $20-25k/month → ~$200k/month on Google, the climb to about $2-3M/year. Past that, some shops outgrow a focused Google partner and want a larger in-house or multi-channel team. That’s fine. Our job is to get you to the point where those options exist.
Watch how it works, then book onboarding. No sales calls.
